Dear Roxanne,
I’m leading an implementation of new software. I understand and am sensitive to the change this will bring. I’m providing training to make my team feel more comfortable with the system, and have given them a list of the benefits they’ll see. But thanks to some software bugs, it’s been difficult to get their buy-in.

How do I get them past this, especially when I don’t have the authority of their supervisor and there are no consequences for bad attitudes? I'd love to tell them to just deal with it and stop whining…but as Dale Carnegie would say, that’s no way to win friends and influence people!

It's Simple Math—the Formula for a Successful Implementation

I'll warn you now: there's a bit of algebra coming up. Pay attention because it WILL be on the test—and the test is your next implementation.perstar. I wonder what's wrong?" You wish you could tell them.

When it comes to making an implementation really sing, it's hard to beat the advice of that old training legend Jack Zenger. Jack devised a brilliant formula for understanding the difference between success and failure in an implementation:

Success of Implementation = Motivation x Accountability x Visibility
x Follow-up

or

I = M x A x V x F

Those of you who remember high school math know that variables that are multiplied have a MUCH greater influence on each other than those that are added. So bumping any one of those variables up or down on the right side of the Zenger equation has a HUGE effect on the left side. (Psst: That's your implementation!)

Suppose for a given initiative you were to rank each of the variables on the right on a scale of 1 to 5. Let's say your participant motivation, your culture of accountability, the visibility of information, and the follow-up were all flawless. You'd get a perfect score of 625. First-rate implementation.

Now drop just ONE of the categories to a 1. Maybe everything was great but follow-up, which was the pits. Your total score drops all the way to 125. By letting just ONE aspect of the implementation falter, the implementation plan is only 20 percent as effective as it could be.

Even so-so scores can kill an initiative. If motivation, accountability, visibility and follow-up are all at 3 out of 5, you might think you're doing all right—until you do the math and realize your initiative is gasping along at 81 out of a possible 625!

As an organization, you need to get brutally honest with yourself about where you fall down—whether it's motivation, accountability, visibility or follow-through—and shore up those weak spots to give your new culture the best possible chance of taking root.

A Concrete Example of a Kick-Butt Implementation Plan

Release one section at a time in terms of training. Make it absolutely clear what the expectations are on that small piece. Then, begin the formula...

Motivation: Implement a fun contest—award team and individual prizes and have celebrations for those who master the best implementation results—make sure it's motivating!

Accountability: Have measurements of how they are using it, audit it, see that they’re doing what they're supposed to be doing, report back to them and their managers—all the while tying it into motivation and prizes to make it clear that they CAN win at this.

Visibility: Post the names of those who are following the implementation rules and which teams are winning.

Follow Through: Even as you're rolling out the next section, keep reporting on how they’re doing on the previous pieces by having occasional spot audits and prizes.
